Only One Man Knows the Fryer and Oven Settings: Fix It Before the Next Festive Peak
What happens if the one man who knows your fryer and oven settings is absent in peak season? The line stands or runs on guesswork; in our worked example one lost shift costs about ₹1.1 lakh. As of 17 Oct 2026, India's national Industrial Baker standard says bake "at the recommended temperature" and leaves the number to you. Write the numbers down and train a second person before the next peak.

By the Mama Editorial Team. For owners of namkeen, bakery and sweets plants where one fryer master or oven man "just knows" how the line runs. Whether your line has enough hours for the festive volume is a separate question, covered in festive peak without a third shift. This one is about the settings in one man's head. The same pattern in machine shops is costed in one setter, five machines.
Key takeaways
- Diwali 2026 is too close to fix this; the next peak is not. Diwali falls on 8 November 2026. Aim at the wedding season, Christmas and the early-2027 festivals.
- Eight settings decide most of your yield and taste: oil temperature, fryer dwell time or conveyor speed, oil top-up rule, seasoning dose, oven zone temperatures, oven belt speed, batter or dough consistency, and the start-up sequence.
- The national standard leaves the numbers to you. FICSI's Industrial Baker standard (FIC/Q5006) asks operators to work at "the recommended temperature" and keep "process control parameters" on record. The recommended number has to come from your plant.
- In our worked example, training a second person costs about ₹30,000. One lost peak shift costs about ₹1.1 lakh in contribution, and a week of guesswork about ₹1.5 lakh.
- Cameras show a slow line or a long start-up, not the oil temperature.
Why this becomes a festive-peak problem
In a normal month a fryer master's day off is absorbed. In peak season every running hour is sold before it is made, so an absence turns straight into lost despatch.
The calendar is tight this year. Diwali falls on Sunday, 8 November 2026, per the DoPT holiday memorandum of 3 July 2025. This piece is published six days earlier, which is too late to train anyone for Diwali.
The next peaks give you time if you start now: wedding-season orders for sweets and namkeen, Christmas on 25 December and New Year for cakes and cookies, and the early-2027 festivals.
There is also no outside programme to lean on. MoFPI's annual report for 2024-25 states that fresh proposals under its skill-development scheme (SHRISD) were closed from 1 April 2021, and no proposal was received in 2024-25 (MoFPI Annual Report 2024-25, section 4.10.3). The same report puts registered food-processing employment at 22.96 lakh persons, 12.41% of registered industry, per ASI 2022-23.
What the standards already ask you to write down
Two documents set the floor, and neither gives you the numbers.
FSSAI Schedule 4, Part II of the Licensing and Registration Regulations (FSSAI compendium) requires, in clause 5.3.1.1, systems "to ensure that time and temperature are controlled effectively where it is critical to the safety and suitability of food", covering processing and cooking among other stages. Clause 8.2 requires records of processing, production and cooking to be kept "for a period of one year or the shelf-life of the product, whichever is more."
FICSI's Industrial Baker qualification pack, FIC/Q5006 version 2.0 (FICSI QP), is India's national standard for this job. It tells the operator to bake biscuits "at the appropriate temperature for an appropriate duration", to refer to "critical process parameters in each and respective areas of the production line", and to keep "Daily Monitoring Sheets, Batch Traceability Records, machine records, product parameters, process control parameters". It lists 390 training hours at NSQF level 4, valid to 21 October 2027, per FICSI's list of active qualifications (last updated 21 July 2026).
For fried snacks, the closest national role is Traditional sweet and savoury product maker, FIC/Q8504: NSQF level 3, 300 hours, valid to 29 April 2028, on the same FICSI list. No job role with "fryer" in its name appears in FICSI's NCVET-approved job roles page (checked 17 Oct 2026).
The standards define what a trained person must control and record. The setpoint for your besan sev or your rusk is plant knowledge; if it lives in one head, you have nothing written to train against.
The eight settings to write down
Use this as a checklist with your fryer master and oven man. The units column matters: "a little hotter after lunch" cannot be handed over; "set 172 °C, recovers to 168 °C within 3 minutes of loading" can.
| # | Setting | Unit to record | What usually makes him change it | Written down today? |
|---|---|---|---|---|
| 1 | Fryer oil temperature: setpoint and recovery after loading | °C; minutes to recover | New oil, heavy load, SKU change | Yes / No |
| 2 | Fryer dwell time or conveyor speed | seconds, or m/min or Hz on the drive | Product thickness, moisture of the batch | Yes / No |
| 3 | Oil top-up and oil change rule | litres per hour; hours or batches between changes | Colour, smell, foaming | Yes / No |
| 4 | Seasoning or masala dose | g per kg of base, or auger speed | New spice lot, buyer's taste profile | Yes / No |
| 5 | Oven zone temperatures | °C per zone | Product, belt loading, season | Yes / No |
| 6 | Oven belt speed and bake time | m/min; minutes in the oven | Colour, moisture, thickness | Yes / No |
| 7 | Dough or batter consistency | water added in litres per batch; mixing minutes | Flour lot, room temperature and humidity | Yes / No |
| 8 | Start-up and changeover sequence | minutes from switch-on to first good product; steps in order | Cold start after a holiday, SKU change | Yes / No |
Ask one more question for every row: "When do you change this, and how do you know?" The answer ("when the sev turns dark at the edges") is what a second person lacks.
How to get the settings out of one head
Do it in two weeks of normal running, with the fryer master as the author, not the subject. This protects the plant; it does not threaten him.
- One A4 setting card per SKU, at the machine. The eight rows above, the normal range for each, and what to do when product drifts. Laminate it and hang it at the panel.
- Photograph the panel at a good run. One picture of the controller screen per SKU when product is right, stapled to the card.
- Record setpoint and actual in the daily sheet. Clause 8.2 already requires production records; add a column for what the panel showed against the card.
- Write the reasons, not only the numbers. "Monsoon: add 5 minutes to proofing" is worth more than a fixed figure.
- Have QA sign each card. Date it and give it a version number.
- Check your thermometer. If the panel reads 5 °C off a reference probe, write that on the card.
Train the second person in two paired cycles
Pick someone already on the line: a fryer-outfeed helper, a seasoning-drum operator or an oven loader. Use FIC/Q5006 or FIC/Q8504 as the syllabus outline, and your setting cards as the content.
| Phase | Duration (assumption) | What the trainee does | Sign-off |
|---|---|---|---|
| Watch and write | 6 shifts | Shadows the master; fills the daily sheet himself | Can explain each card row in his own words |
| Run with the master beside him | 10 shifts | Starts the line, changes one SKU per shift, master corrects | First good product within the card's start-up time |
| Run alone, master on call | 8 shifts | Full shift alone, master in another section | Two shifts in a row within card ranges, no rework |
That is 24 shifts, about four working weeks on a six-day week. Put the "run alone" shifts on the master's weekly off.
Worked example: a namkeen and bakery plant near Pune
All plant figures below are assumptions for illustration; replace them with your own. For backfill wages, assume ₹535 a day for an unskilled worker (₹13,910 a month over 26 days; illustrative). Take the current schedule for your trade and zone from the Maharashtra Labour Commissionerate; a namkeen unit may fall under a different schedule than a bakery, and most states revise the DA part twice a year.
The line (assumption): a continuous fryer making 400 kg of finished namkeen per running hour, two shifts with 7 running hours each, in peak. Contribution: an assumed ₹40 per kg. The fryer master's cost to company is an assumed ₹28,000 a month, or about ₹135 an hour over 208 hours.
What one person's absence costs in peak:
| Scenario | Assumption | Working | ₹ |
|---|---|---|---|
| A. Master absent one shift, nobody trusted to run the fryer | Line stands 7 hours; peak volume cannot be made up later | 7 h × 400 kg × ₹40 | ₹1,12,000 |
| B. Helper runs on guesswork for 6 peak days (master's shift) | 4% more rejects at an assumed ₹120 lost per rejected kg, and 10% slower speed | Rejects: 2,800 kg × 4% × 6 × ₹120 = ₹80,640. Speed: 280 kg × 6 × ₹40 = ₹67,200 | ₹1,47,840 |
What a trained second person costs:
| Item | Assumption | Working | ₹ |
|---|---|---|---|
| Skill allowance for the trainee | ₹2,000 a month for 6 months | 6 × ₹2,000 | ₹12,000 |
| Backfill for his old post during 24 paired shifts | Assumed unskilled wage, ₹535 a day | 24 × ₹535 | ₹12,840 |
| Master's time to write the setting cards | 16 hours at ₹135 | 16 × ₹135 | ₹2,160 |
| Reference probe thermometer and laminated cards | Assumed | — | ₹3,000 |
| Total | ≈ ₹30,000 |
The second person costs about a quarter of one lost shift in Scenario A. The master's hour is cheap; the line's hour in peak is expensive.
Why overtime does not solve it. Section 27 of the OSH Code, 2020, in force since 21 November 2025, requires overtime at "twice the rate of wages" (basic plus DA), and only with the worker's consent. Even at his full assumed cost of ₹135 an hour, 8 overtime hours cost at most about ₹2,160 — cheap. But your state sets the overtime ceiling, and overtime cannot cover a day when he is sick or has joined a competitor. Overtime cost is the smaller risk; his absence is the bigger one.
What cameras can and cannot tell you here
A camera over the fryer outfeed and one over the oven exit can show:
- Start-up time per shift: minutes from the first person at the panel to the first steady product flow, compared across shifts and weeks.
- Running versus stopped hours at the fryer and the oven, and how often the line paused or ran sparse.
What a camera cannot do:
- Read your oil temperature or oven zones reliably. A display in frame is not a calibrated record.
- Judge crispness, colour, moisture or taste. That stays with QA and your lab.
- Capture the "why". It shows that the master turned a knob, not what he saw in the product that made him do it.
- Rank people. Counts are by line and shift, never by individual.
Footage of recognisable workers is personal data under s.2(t) of the DPDP Act, 2023; tell workers in writing, in their language, what is recorded and why (see the worker CCTV notice under DPDP). Auditors' expectations for cameras in food plants are covered in cameras in food processing plants.
Where Mama fits
Mama reads the cameras a plant already has, or a few added for the purpose, and every morning sends the owner a short plain-language note: how many hours the fryer and oven ran yesterday, how long start-up took on each shift, and where the stops were, with a rupee estimate. It watches machines and product flow, not individual workers. Leave an email or phone in the form below and Mama will get back to you with where your line loses time and a camera plan for it.
FAQ
What settings should a namkeen or bakery plant write down first? Oil temperature and recovery, fryer dwell time or speed, oil top-up rule, seasoning dose, oven zone temperatures, oven belt speed, dough consistency and the start-up sequence, each with a unit and a normal range.
Is there a national training standard for fryer or oven operators in India? FICSI's Industrial Baker qualification pack (FIC/Q5006, NSQF level 4, 390 hours) covers industrial ovens, and Traditional sweet and savoury product maker (FIC/Q8504, NSQF level 3, 300 hours) is the closest role for fried snacks. No role named "fryer" appears in FICSI's approved job roles list (checked 17 Oct 2026).
Does FSSAI require us to record process temperatures? Schedule 4, Part II asks for time and temperature control where critical to safety and suitability (clause 5.3.1.1), and production records kept one year or the shelf life, whichever is more (clause 8.2). It does not set your product's temperature.
How long does it take to train a second fryer or oven person? In our plan, about 24 shifts, or four working weeks: six watching, ten with the master beside him, eight alone. Start six to eight weeks before the peak.
Can cameras record the oil temperature or oven settings? Not reliably. A camera shows whether the line ran and how long start-up took; temperatures belong in the controller log and daily sheet.
